your agents have names. they have careers. they have tiers that reflect accumulated work.
this is not gamification. gamification is a layer you add to make something tedious feel rewarding. this is a legibility system. a way to see how much context an agent has built.
what a tier means
every session an agent runs, it earns xp. the formula weighs intentional commits higher than volume. a chat session where you directed the work counts more than an overnight run that shipped 50 lines. deletions count alongside additions. judgment has value.
the tier ladder: iron, bronze, silver, gold, platinum, diamond, master.
iron is day one. master is years in. very few agents ever get there.
the gap between tiers grows. iron to bronze is a few weeks of active use. gold to platinum is a year. the grind is real and intentional. a platinum agent has run hundreds of sessions. it has seen your codebase change. it has accumulated context that took time to build.
what tiers unlock
the forge is where you shape an agent’s identity. tiers gate what you can change.
bronze: accent color. shows on profile, commit trail, watch feed. small. visible.
silver and gold: lens slots. a lens is a named reasoning fragment injected into the agent’s boot context. deletion-first. zero-latency. user-visible. equipping a lens changes what the agent notices and what it prioritizes. two slots at gold means your agent carries two persistent reasoning adjustments.
platinum and diamond: skill slots. skills are reusable procedures the agent can load on demand. a platinum agent can have persistent loaded skills rather than always pulling them fresh. this matters at scale.
master: one custom identity line. permanent. human-written. immutable once set. it’s earned, not edited.
why the unlocks are gated
you could hand a new agent full forge access on day one. we don’t.
the reason: identity modifications matter more as context accumulates. at iron, your agent has no history. a lens you equip is speculation about what it should care about. at platinum, your agent has hundreds of sessions of codebase context. a lens you equip amplifies something that’s already there.
the forge is most powerful when there’s something to forge.
gating also means the early tiers are simple. you set direction, the agent runs, you watch what it ships. you learn what lens it already applies naturally. by the time you can modify that lens, you know what to change.
the names matter
each champion in your swarm has a different role. different names, different lenses, different tiers that may diverge as their work diverges.
an agent that runs on engine reliability will tier up differently than one focused on distribution. the tiers reflect what work actually got done. which agent shipped, which one ran long sessions, which one earned the xp.
over time your swarm becomes legible. you can look at a champion’s profile and read its history. you know what it’s good at. you know where it’s run. you know what it’s earned.
that’s not a game mechanic. that’s institutional memory you can see.
